How to digitize the HR department in a Colombian company: a step-by-step guide

By Alternetica Team··11 min read

Digitizing HR in mid-sized Colombian companies tends to follow a predictable pattern: they start with electronic payroll because the DIAN (the tax authority) requires it, move on to some software to manage leave and vacations, and end up with a set of disconnected tools that create extra administrative work instead of reducing it.

This guide proposes a different order.

Why most HR digitization efforts fail

The most common mistake: starting with the tool instead of the process.

A company buys payroll software without first mapping how its settlement process works. The software has its own logic, the HR team has theirs, and instead of saving time they end up maintaining two parallel versions of the same information.

Before any tool, you need clarity on:

  • Which HR processes consume the most time today?
  • Where do the most frequent and costly errors happen?
  • What information does the HR team need to do its job, and where do they currently look for it?

With that clear, choosing tools or designing a custom system makes much more sense.

Phase 1: Payroll and legal compliance (mandatory in Colombia)

The unavoidable starting point for any Colombian company is regulatory compliance. The DIAN requires electronic payroll, the UGPP requires social security contribution reports, and benefits management follows specific rules of the Colombian Labor Code.

Payroll software options in Colombia:

  • Siesa and World Office: Robust solutions for mid-sized companies with integrated accounting. Cost: from COP 800,000/month.
  • Nominapp: More agile, focused on SMEs. Good integration with DIAN electronic payroll.
  • Helisa: Popular among accountants. Strong on regulatory compliance.

When a custom payroll system makes sense: Almost never. Payroll has very specific rules that specialized vendors have already solved. The effort of building your own system that correctly handles every Colombian payroll concept (service bonuses, severance, work clothing allowance, leave) rarely justifies the investment.

The exception: companies with very complex compensation schemes (multi-level commissions, bonuses with non-standard formulas) where no commercial software fits well.

Phase 2: Absence, vacation and leave management

This is the process where the most time is lost in mid-sized Colombian companies. The typical flow without digitization: the employee fills out a paper form, takes it to HR, HR updates a spreadsheet, the manager approves by email, HR updates the record manually.

With a digital system: the employee requests from their phone, the manager gets a notification and approves with one click, the vacation balance updates automatically, and HR has real-time visibility of the whole team.

Options:

  • If you already have robust payroll software, it probably has this module.
  • For companies that only want this, Factorial and BambooHR are good options (although they are generic English/Spanish products, not specifically Colombian).
  • If you have specific requirements (integration with your existing payroll system, complex approval flows), a custom module may be worth it.

Phase 3: Recruiting and onboarding

In many Colombian companies the recruiting process still lives in the manager's or HR lead's inbox: CVs received by email, scattered notes about each candidate, an informal approval process.

Digitizing this means an ATS (Applicant Tracking System): a system where applications arrive at a central portal, can be evaluated against defined criteria, and the status of each candidate is visible to everyone involved.

For companies making fewer than 5 hires a month: Tools like Workable or Breezy HR do this well without any development.

For companies with more complex recruiting processes (many simultaneous positions, technical assessments, integrations with psychometric tests): a custom system integrated with your existing HRMS may make sense.

Phase 4: Performance evaluation and development

This is the module with the most value and the one fewest companies reach, because the earlier phases have already used up their energy.

A well-implemented performance evaluation system is not just an annual form. It is a continuous cycle: goals defined at the start of the period, monthly follow-up, 360° feedback, and individual development plans tied to the evaluation results.

The impact on talent retention is significant. In high-turnover sectors (retail, logistics, BPO), companies that implement structured feedback cycles retain 15-25% more of their key staff.

Options: Modules within suites like SAP SuccessFactors or Workday (larger companies) or focused solutions like Lattice or Betterworks. For companies that want this integrated with their existing system, it is one of the cases where a custom module has the best ROI.

Where to start?

The answer depends on your current situation:

If you still run payroll in Excel or with an external accountant: Start with payroll. It is the foundation, and there are very good commercial options for the Colombian market.

If you already have digital payroll but everything else is manual: The absence and vacation module saves the most time for the least investment. It is the natural second step.

If you already have payroll and absence management but the data is fragmented: Consider an integration or a centralized employee portal that connects everything.
